Building in Public

Build our own league or partner with an existing D3 organization?
We were approached by a D3 league with a well-known tech founder behind it to potentially partner. The question: do we join an existing structure that gives us a head start, or build from scratch with full control over the model?
DecidedBuild from scratch
The Options
Partner with existing D3 league
Join the existing league structure. Faster path to matches, shared infrastructure, established relationships with USSF.
Pros
- +Faster time to first match
- +Existing relationships with USSF and venues
- +Shared costs on league operations
- +Credibility from established brand
Trade-offs
- −Less control over league model and economics
- −Tied to their governance and decisions
- −Their founders are not full-time — momentum risk
- −Their strategy depends on NISA recovery which is unlikely

Decision
Build from scratch
Create our own league with full control over structure, economics, and brand from day one.
Pros
- +Full control over the economic model — no extraction
- +Can design media-first from the start
- +Not tied to anyone else's governance or timeline
- +Can build the exact culture and brand we want
Trade-offs
- −Slower — sanctioning alone takes ~2 years
- −Higher upfront capital requirements
- −No existing infrastructure to lean on
- −Have to prove everything from zero
